És mi az a Holacracy?

Röviden egy együttműködési technológia tudatos szervezetek számára. Bővebben...

Vááárjunkcsak, mi az az együttműködési technológia?

Kommunikációs és döntéshozási gyakorlatok összessége, amelyek úgy lettek összeállítva, hogy azok együttes alkalmazásával a leghatékonyabb, illetve legeredményesebb szervezeti működést hozzák létre.

És hogyan magyaráznád ezt el egyszerűbb szavakkal?

Sehogy. Meg sem próbálnám. Inkább megmutatnám a gyakorlatban. Könnyebb a gyakorlatot átvenni, mint az elméletet gyakorlat nélkül befogadni.

Oké, de akkor engem se fárassz! Ne beszéljünk róla, mutasd meg!

Figyelj, ha fáraszt, ne menjünk tovább, ha megértetted az eddigieket és érdekel a téma, kérdezz tovább. Ha belemegyünk a részletekbe, később lehet, hogy lesz majd videó, infógrafika, stb., de az alapokat nem szeretném rajzolgatni, meg animálni, van ezer más dolgom.

Jó, de ez az együttműködési technológia elég bullshitnek hangzik. Eddig is voltak ilyen gyakorlatok, nem? Mi ebben az újdonság?

Hát, mára legalább százas, de lehet, hogy ezres nagyságrendben íródtak könyvek, cikkek és blogok a vezetés és a munkaszervezés témájában. A Holacracyban az az újdonság, hogy nem egy újabb eszközből indultak ki, hanem megfordították a gondolkodásmódot és azt mondták: “Mi van, ha az összes szervezeti anomália, úgymint az egzisztenciaféltés, a játszmák, a vállalati politika, a változástól való félelem, a túlterheltség, stb… Szóval mindezek elsősorban az eredményei annak, hogy milyen módon szervezzük a munkánk és milyen módon működünk együtt. Tegyük fel, hogy van olyan együttműködési mód, aminek az eredményeképpen nem lépnek fel a felsorolt tünetek.” A Holacracy ennek a tünetmentesen egészséges szervezetnek a fejlesztési eredményeképpen jött létre.

Szóval van fúrás, meg túlterheltség nélküli munkahely? Nemááár!

Akik létrehozták, és akik sikerrel bevezették, azt állítják létezik. Pontosabban azt állítják, hogy a holacracy egy olyan technológia, amelynek a következetes alkalmazásával a munkahelyi szervezetből módszeresen kigyomlálhatóak ezek az anomáliák.

És kik azok az ők, akik ezt létrehozták?

A HolacracyOne és az alapító tulajdonosa Brian Robertson. Legalábbis Brian nyilatkozik erről folyamatosan.

És ez bizonyítottan jól működik?

A kérdés a lényegbe vág. Feltételezhető hogy nem árt, és valószínű, hogy eredményre vezet az alkalmazása, mert párhuzamosságok fedezhetőek fel benne a lean és az agilis megközelítésekkel és integrál egyes jól bevált gyakorlatokat (best practice).

Azonban nincs még róla kutatás. Van egy lista, amit böngészhetsz. Ez folyamatosan bővül azokkal a cégekkel, amelyek alkalmazzák a holacracyt. Látható, hogy nem hosszú.

Ezzel akarsz meggyőzni? Ez nem valami sok...

Nem akarlak meggyőzni. Válaszolok a kérdéseidre. Felnőtt vagy. Győződj meg magad!

Jó de mi az alapja az egésznek?

Az integrál elmélet, amit nem tudok neked röviden bemutatni, de utána tudsz olvasni a neten. Pl. itt, meg itt, és még sok helyen. Az integrál elméletet Ken Wilber nevéhez
kötik. Továbbá alapja még közel egy évtizednyi kísérletezés.

Mégis mi az, ami alapján feltételezed, hogy eredményre vezet?

Ezek a kulcspontjai:
- A szervezeti hatalmat a vezetők átruházzák a szervezeti működést leíró holacracy alkotmányba
- A szervezeti működés mozgatórugója a feszültségek (a jelenlegi és egy lehetséges
elérhető jobb állapot közötti különbség) azonnali kezelése
- Az emberek szerepeket töltenek be, nem munkakörük van. A szerepek és azok leírása
hétről hétre változhat.
- A szervezetnek van egy küldetése és ahhoz igazodik minden szervezeti al-egység és
végső soron minden szerep, merthogy ezeknek is mind van külön-külön küldetése.
- A holacracy megkülönbözteti a szervezeten és a szervezetben végzett munkát, így
nem keverednek össze például egyrészről feladatok, másrészről a folyamatok, vagy a felelősségek számonkérése.
- Nagyon hatékony a meeting struktúra

Jó, akkor mondjuk, most nagy vonalakban el tudom helyezni ezt az együttműködési technológia dolgot, de milyen egy tudatos szervezet?

Itt a fordítás pontatlan. A fordítandó szó az angol “purposeful”, ami magyarul körülírva azt jelenti, hogy olyan szervezet, amely tisztában van a küldetésével/létcéljával és annak az elérése érdekében tevékenykedik.

Bocs, de ez is ilyen vállalati bullshitnek tűnik...

Jogos az ellenérzésed. Sok cégnél van a falon egy szép elvont mondat, amire mindenki tesz magasról. Ez a Holacracy-ban annyiban más, hogy itt minden egyes szervezeti egység, al-egység és munkakör jellegű szerep (ezt majd később kibontjuk, ha érdekel) is rendelkezik küldetéscéllal, és ezek mind egymáshoz igazítva kerülnek megfogalmazásra.

És a gyakorlatban hogy lehet egy szervezet tudatos? Hogyan lehet küldetéstudata?

Úgy, hogy a szervezet tagjai összeülnek és megbeszélik, meghatározzák, hogy mi a szervezet, vagy az adott szerep küldetése.

És ezt hogyan csinálják?

Egyrészt mindig együtt. Részt vesz benne minden olyan szervezeti szereplő, aki érintett a szervezeti egységben. Másrészt pár egyszerű kérdés megválaszolásával, hogy pl.: “Mivel járul hozzá a szerep a szervezeti egységhez?” Vagy “Mi az a fenntartható érték, eredmény, vagy állapot, amelyet a szervezet/szerep folyamatosan létrehoz, amellyel folyamatosan értéket teremt az ügyfeleinek és ezáltal saját magának?”

Szóval a Holacracy egy olyan módszergyűjtemény, amiben fontos, hogy a szervezet küldetéséhez igazodik minden és mindenki. Továbbá a szervezeti hatalom egy alkotmányban van leírva, csakúgy mint az, hogy fel kell göngyölíteni a munkavégző szerepeket akadályozó feszültségeket és vigyázunk, hogy ne keverjük össze a munkavégzést a szervezet javításával.

Tegyük fel, hogy majdnem értem. Tudnál mondani egy jó példát, hogy el is tudjam fogadni!

Persze. Képzeld el a szervezetet, benne az embereket, a munkatársi kapcsolatokat, a szervezeti felépítést és a munkát, amit végeznek. Képzeld el mindezt úgy, mint egy működő számítógépes hálózatot. Képzeld el úgy, hogy ebben a példában az emberek az egyes számítógépek. A holacracy az operációs rendszer. És a szervezet ágazati sajátosságainak megfelelő eljárásrendek - pl.: készletnyílvántartás, ügyfélkezelés - az egyes szoftverek. Megvan?

Mondjuk rá. Aha.
A példa így sem egyértelmű, mert a megszokott szervezeti működések nagyon rossz hatásfokkal vegyítik az emberektől, a pozícióktól és a folyamatoktól való függést. A Holacracy igyekszik ezeket elválasztani. Arra ad lehetőséget, hogy tudatosan elválasszuk az egyént (számítógép) a szerepeitől (oprendszer működés és azon futó programok) és a szervezeti működést, pl. hogy hogyan működik egy hatékony meeting (oprendszer) a szakmai működés eljárásrendjeitől (egyes szoftverek).

Jó! Tegyük fel, hogy mélyebben meg szeretném ezt érteni! Tegyük fel… Mi lenne az első kérdés, amit te feltennél? Honnan kezdenéd magyarázni?

Három szorosan összefüggő dologból indulnék ki:
- A feszültség
- A szerepek
- és az integrált döntéshozási és választási folyamat

I do Holacracy 10. - meetings, what are they for?

One day a colleague came to me and asked when should their (bizdev) circle members talk about all those customer and market news they have discovered if there is no place for that in the governance and the tactical meeting agenda.

Well, I didn't have a ready answer. I asked about his tension and his suggestion to resolve it, and it became clear that they needed a... tadaaam... meeting to share information.

It became clear for me that day that holacratic meetings are primarily for collective decision making. Tactical meetings help the transformation of tensions to activity. Governance meetings help to transform tensions to conscious forms of cooperation. And you may hold several other meetings to:
- Share information, discuss learnings from the customer, the market or your field
- Brainstorm, capture ideas
- Analyze, build strategy
- Interview, coach, train, etc...

For me these meetings seem to be primarily for channeling information among the participants. These are conversations and definitely not decision making forums.

If a circle works in a constantly changing environment the members will have a higher need to share updates. Sales or product development will need more meetings than accounting where policies mostly cover the flow of information.

From another point of view if you have tensions based on risks, you better evolve them to policies. If you find tensions based on loosing opportunities, you may suggest more intense communication. 

One thing is for sure. Once you tried holacratic meetings you will find a healthy need to have every meeting facilitated by "someone", decisions captured by "someone" (like a secretary). I have written "someone", because both the facilitator and the secretary have a specific mission that is related to decisions made in the circle.

I do Holacracy 9. - learnings of the first months

Actually the first months lasted for half a year. If you prepare to deploy Holacracy by yourselves you will have to prepare for a hard and complex change management process. If you haven't practiced or heard about change management meet these fine penguins and their melting iceberg...

This half a year (between 2013 q4 and 2014 q1) was a kind of experimental interval. Our reasons to go for holacracy were these:
- We needed a kind of organizational operation system anyway.
- As an IT company, we were familiar with agile
- We looked for a lean solution
- We looked for a scalable solution
- We wanted empowerment
- We were on the brink of growing above 30 which is the first level where complexity usually rises and becomes a risky obstacle.

I was very conscious (and fearful) about the latter one, which made me hurry.

I would say the level of deployment is around 33% now. The supporting processes, like HR, finances, bizdev and some more are governed and managed via governance and tactical meetings and defined as circles. These supporting processes in our case include less employees but more roles and more policies than the core activity.

My learnings about holacracy during this time:
- Applying it is a fundamental paradigm shift.
- I would compare the complexity of holacracy deployment to reorgs, workshops, trainings and coaching of every employee of the company in the same period of time with very high intensity.
- It is painfully hard to do without help, but it is possible
- You need a sponsor. An owner, or a board member, and you got to be the champion.
- The speed of deployment depends on the speed how the skill of facilitation spreads.
- Elections are scary first, but it's no big deal.
- Processing tensions by integral decision making - in my opinion - is worthy of a Nobel prize in itself. Reducing the number of tensions in the company periodically gives the company the acceleration of a TESLA sport car. Although...
- you have to realize that first things will come first. Tensions won't let you make shortcuts or procrastinate on critical issues.
- It is not a good system for bad apples. Transparency is evolving fast.

For me the biggest proof is that over this half a year we grew in number from 30 to 40. We didn't even feel any of the typical problems that arise when your company grows and complexity occurs in a higher level. We managed to reduce complexity by consciously working on the tensions. And this was only the beginning. The best is yet to come...

I do Holacracy 8. - getting tactical

The tactical board is something I first saw in Vienna during a Holacracy teaser workshop. It contains three sections:
- Key accountabilities relevant for the circle
- Metrics that indicate the circles performance toward the mission
- Projects and next action.

So after defining all things there were to be defined in the circle, I ordered a bunch of corkboards, pins and post-its. Sometimes post-its need pins as well. It's hard to stick to the new way of things, isn't it.

Again it is important to note that according to the holacracy constitution the lead link supposed to create the metrics, KPIs, strategies for the circle. I decided to work it out through a workshop to maximize personal involvement.

I called for a workshop, where we brainstormed over accountabilities and metrics for the circle. I strongly advise you not to have more than 7 things listed. Please feel free to collect as many as you find, but later cut it down to maximum seven, possibly less.

Once you collected them, the best is to test them right away! Have we done "A", "B", or "C" accountability the past month? And the past 90 days? Does the question sound good? Is the answer relevant? Is it really indicating growth, or any move forward? If not, why is it misleading? Learn from testing, like IT developers do!

It encountered a situation where I had to define the main difference between metrics and accountabilities. It may sound dull once you learnt it, but the first time everything is new. So whenever you answer by stating it is done, or it is not done, than it is an accountability (or a project). When you write down numbers that indicate the performance of the past month, you have written metrics

After having all the accountabilities and metrics you should collect all the next actions and projects. This is a paralel work. Distribute post-its, pens, pins. On every post-it write the name of the project or next action, and also the role accountable for it.

I do Holacracy 7. - facilitation tips

There are some key factors for effective meeting facilitation even when the holacracy constitution inclues the meeting steps. Even when people seem to be open and willing to participate.

Defining circles, roles and stategies may take longer, may need more questions and a longer response time. Integrating relevant responses may take time as well.

Procrastination is an evil thing. It can steal your time even when you have minutes or seconds. Therefore I focus on minimizing question and answer time. 

If you have a day to answer, you tend to use the whole day for thinking, if you have five hours, you tend to use all of it hours. But if you have only 60 seconds, surprisingly you are able to give almost the same quality answer or decision. The reason is that most of the time we already have our ready preferences, reasons and answers unconsciously.

To get fast access to these ready answers I usually give a 60 second timeframe when the answer is a list of words and a 120 minutes timeframe when I ask for a sentence.

About collaboration tools: I love to use a whiteboard when listing values, ideas. To prioritize I ask the circle members to stand up, grab a marker and mark the preferred words on the board. Post its are great as well. A snapshot of the whiteboard posted to a g+ community supports the participation of group members who join via hangouts or skype.

About understanding each other: In my experience the first thing to take into consideration, that some people focus on solving problems and some focus on setting goal. According to Bobb Biehl's work goal setters prefer to add new elements to the current system, while problem solvers prefer to fix already existing element the same time. Therefore their tensions are not understood easily by the other. While supporting the integrated decision making process you need to help the folks with different paradigms to respect and to understand each others tensions.

I do Holacracy 6. - defining circles, roles

The first circle to define really should be the main (anchor) circle of the company. But I have to admit, I did not have the authority to to start with the anchor circle. The core activity of our company is software development, and since we were managing it with agile methods it was in quite a good condition. But the supporting processes, like HR, finances, IT support, bizdev really needed more consciousness.

I knew that I couldn't have started setting up circles without clarifying the purpose statement of the company. We worked on the purpose, on values and principles, but we did not set up the General Company Circle. This caused hardships later on but that will be an other post. It seemed to be my only option then.

So firsty I worked on the supporting processes. Here are the steps:

I define Holacracy circles by making the following steps:
- Define its mission. How to is here…
- Define its roles or sub circles, and define their mission statement as well.
- Define the most important accountabilities.
- Define its most important policies.
- Hold elections for their roles
- Define strategies
- Define domains, scopes, whatever is left.
- Set up its tactical meeting table or tool.

Now let's see it in details!

After creating the mission sentence I call everybody who is expected to contribute for the circle to join a brainstorming and map all the roles, ideas, processes that are necessary to fulfill the circles mission.

Since we people are extremely different creatures some of us may focus naturally on abstract ideas while others on problems, roles or values. Anyhow you should be able to categorize all ideas into:
- roles (possible sub-circles)
- accountabilities, that can be bound to specific roles
- policies
- projects or next actions

Roles should have their mission sentences as well, to have a proper allignment, so the next step is to work out these. Also after defining the roles you should have an idea about who will fill them, so it is time to make elections.

At his point we have spent at least 1,5 to 4,5 hours in 1 to 3 meetings together depending on the number of the participants, the number of the roles to be defined and the efficiency of our commmmunication and the meeting facilitation.

To define a strategic focus I call for a retrospective meeting. This type of meeting helps clarifying the pros and the cons of the current operation and the efficiency in alligning with the former goals. You can read about my method and experiences here.

At this point we are possibly after our 3rd or 4th 90 minutes long meeting. We have a deeper understanding of ourselves (in the context of the organisation), our contribution to the company (the super-circle), our connections in the processes. So after working on the organisation now it is time to work in the organisation.

Setting up a tactical board or shaping an online tool for this is quite relieving for those who are practical and waited to get things done during the past meetings. At the end of the meeting you have all your key accountabilities, KPI-s, and all relevant projects and next action on the board or in the tool.

The setup process is over. You can govern yourselves and do your tactical meetings as written in the constitution.

I do Holacracy 5. - defining strategy

What is a strategy? For me strategy is the plan that incorporatest the essential milestones in a given timeframe to go towards the fulfillment of the mission.

What is it good for? As far as I understood the strategy of a Holacracy circle is basicly a tool. A tool helping practical decisions or when there are questions to be clarified.

It certainly should have a focus. It is good if there are issues beside the focus wich have emphasis on. I read that it is practical to define what the strategic focus has emphasis over.

As I reed in the constitution the Lead link has the authority to define the strategy of the circle. I assume this authority is useful when circle members do not have the skills to plan together. I prefer to facilitate planning together.

To define a strategic focus I call for a retrospective meeting. This type of meeting helps clarifying the pros and the cons of the current operation and helps alligning with the mission time to time. I ask a series of questions:
- What do we consider positive about the current operation? What goals have we reached? What problems ha we solved?
- What do we consider positive about the current operation? What problems do we have? What goals are we still far from?
- What are we missing in the current operation that could make a significant difference if it was avilable? What ideas have we had already about improving our operation?
- What are we grateful for regarding the past interval/months/quarter?

Answering these questions give the benefits of being conscious about our:
- successes, achievements, milestones
- strengths
- weaknesses
- ideas we already for improvement

I have to point out that the fourth question aims to touch our humane dimension to motivate and connects us with the issues previously uncovered and strengthen our allignment.

I usually work with a whiteboard, and after asking all these questions we have a list of suggestions that are waiting to be prioritized. The answers are mainly coming from the third question (suggestions, things we miss, ideas we already had).

When prioritizing, I ask all role filling people to mark the issues that they find it essential to focus on. It may be one or two rounds as you prefer. At the end we have a one word or one sentence focus, and one to three more issues that have a secondary emphasis.
